Why most Power BI dashboards u...The launch demo for a Power BI dashboard rarely tells you whether the dashboard will be useful six months later. The first version often looks impressive in the room: live data, clean visuals, the right headline numbers. Six months on, three people might still be opening it on any regular basis. The others have stopped, and nobody quite agrees on what one of the headline numbers actually means anymore.
The tool itself is genuinely good. Microsoft has spent the better part of a decade making Power BI competitive with anything in the BI market, and at the price most businesses pay for it (often bundled into existing Microsoft 365 licences), it's hard to beat. So when dashboards underperform, the problem is almost never the platform. It's the decisions made while the dashboards were being built, and the operational realities they crash into after launch.
This piece covers what those decisions are, why they get skipped, and what the businesses getting real value from Power BI are doing differently.
A request comes in. Visibility on sales, costs, customer activity, or pipeline. Someone with passing Power BI experience picks up the task, connects to a couple of source systems, and produces a first draft that looks impressive in the demo. The stakeholder is happy and the dashboard ships.
Then the practical use begins, and the cracks start to show. Numbers don't quite match what the operations team is seeing in their other reports. Loading times start to grate when someone tries to use the dashboard in a meeting. A drilldown that worked fine on the demo data becomes confusing once three months of real data sits behind it. Two new requests come in for related-but-different views, and they get built as standalone dashboards rather than additions to the original. Within a year there are fifteen Power BI reports floating around the organisation, four people who can edit any of them, and a vague consensus that the BI rollout hasn't quite delivered what was hoped.
The dashboards aren't broken exactly. They've just stopped being the things people use to make decisions, which for a BI tool is the only outcome that matters.
Most underperformance traces back to a data model that wasn't designed properly at the start. The visuals are what people see, but the model underneath is what determines whether the dashboard tells the truth, whether it loads quickly, whether new measures can be added without things breaking, and whether different reports built on the same data agree with each other.
A well-built Power BI model is properly structured: a star schema with clear fact and dimension tables, sensible relationships, and measures defined in DAX rather than calculated in source queries or pre-aggregated tables. The models that cause problems tend to skip these foundations, with everything merged into one flattened table because that's how the data arrived, relationships left as Power BI auto-detects them, and measures duplicated and slightly different across reports.
The visuals built on top of these two approaches can look identical at the launch demo. The difference shows up six months later, when the well-built one is producing the same numbers across every report and the other one is producing odd totals that nobody can quite explain.
There's a meaningful distinction in Power BI between a dashboard (a single-screen, at-a-glance summary aimed at a known question) and a report (a multi-page, interactive document for exploration). They look similar, they're built in the same tool, and most people use the terms interchangeably. The design choices for each, though, are different, and mixing them up is one of the most common reasons dashboards underperform.
A real dashboard answers a small number of important questions immediately, such as how sales are tracking against target, where the cash position sits, or what's happening with the pipeline this month. It loads fast, surfaces what matters, and signals when something needs attention. A report is for users who want to dig into the data, slice it by various dimensions, and explore questions the dashboard didn't pre-empt.
When teams build dashboards that try to do both at once, the result is usually a cluttered page with twenty visuals, eight slicers, and three drillthrough options, that takes ten seconds to load and is unclear about what it's for. Users glance at it, get overwhelmed, and stop opening it. Building a clean dashboard and a separate exploratory report from the same underlying model is the disciplined version of this work, and it produces something people actually use.
DAX is the formula language Power BI uses to define measures and calculated columns. It's powerful, and it's the bit that gets underinvested in most often.
The practical consequence of weak DAX is metric inconsistency. The "active customer count" on one report uses a slightly different definition from the one on another. The "year-to-date revenue" measure in one workspace handles fiscal year boundaries correctly and another doesn't. Each measure was written by a different person at a different time, none documented, none centralised. When two senior people end up in a meeting arguing about which number is right, the dashboards have already lost.
The fix is to define each business metric once, as a named DAX measure in a certified semantic model, and reuse it everywhere. The work to get there is bigger than it looks because it requires the business to agree on definitions, and that agreement is usually the harder bit. Worth saying that this isn't a Power BI-specific issue; the same definition problem comes up with any BI tool. Power BI just surfaces it faster because the tooling around centralised measures is good once you commit to using it.
A Power BI dashboard that takes more than three or four seconds to load loses people. They open it, wait, get distracted, and don't come back. Within a couple of months, the slow dashboard is one nobody opens.
Performance issues usually come from a few specific places: too many visuals crammed onto a single page, custom visuals that haven't been optimised, Direct Query connections to slow source systems, calculated columns that should have been DAX measures, and complex DAX evaluated against large tables without proper filtering. Refresh schedules also create their own kind of frustration when they don't line up with when the underlying data actually updates.
None of this requires deep technical work to diagnose. Power BI has a built-in Performance Analyzer that shows exactly which visuals and queries are taking the time. The catch is that performance tends to get tested on the developer's machine with cached data and a fast connection, where everything feels acceptable. The end user is on a laptop, on home wifi, over a corporate VPN, with the dashboard waking up cold. Same dashboard, very different experience.
Once an organisation has more than a handful of Power BI users building things, governance starts to matter. Without it, you end up with hundreds of reports scattered across workspaces, multiple versions of similar metrics, no clear sense of which dashboards are canonical and which are someone's personal experiment, and no protection against sensitive data being shared with the wrong audiences.
A workable governance setup doesn't have to be heavy. Separate workspaces for development and production, with certified datasets that hold the agreed metric definitions. Row-level security where data needs to be filtered by user role, and deployment pipelines for any changes that need to move through testing before they hit production. Plus a naming convention, so "Sales Performance v3 (Final) (Updated)" stops appearing in the workspace list.
None of these are glamorous changes, but they're the difference between Power BI being a trusted operational tool and being a graveyard of half-finished reports.
Power BI has a famously low floor and a high ceiling. Almost anyone can drag a chart onto a page and connect to a data source. Building a clean star-schema model, writing idempotent DAX, designing for performance, and setting up the workspace governance that keeps the whole thing maintainable is a different conversation entirely.
Teams that have invested in proper Power BI training tend to produce dashboards that hold up over time. The dashboards that get rebuilt or shelved tend to come from teams that learnt as they went, where feature familiarity got ahead of any underlying understanding of the data model. The first version usually works. The second one starts showing the cracks.

The reason so many dashboards end up underused is that this approach gets skipped in favour of getting something visible quickly. Getting something visible quickly isn't a bad instinct in itself: stakeholders need to see progress and projects need momentum. It's just that the foundational work behind the visuals is what decides whether the dashboard becomes a tool people rely on or another tab nobody opens after the first month.
